Most AI pilots don't fail loudly. They succeed in the demo, get funded for "phase two," and then sit in a permanent proof-of-concept state — technically alive, never quite production-ready, quietly consuming budget and credibility for a year or more. That slow failure mode is more expensive than a clean "no," and far more common.
Why pilots stall instead of shipping or dying
- The demo used curated data. Production data is messier, and the gap between "worked in the demo" and "works reliably on real inputs" is where most pilots get stuck.
- No one scoped the last 20%. Integration, error handling, monitoring, and access control weren't part of the pilot's success criteria, so they weren't built — and they're most of the actual engineering work.
- Ownership is unclear. The team that built the pilot isn't the team that would operate it in production, and nobody has explicitly accepted that handoff.
What it actually costs
Beyond the direct spend, a stalled pilot has three compounding costs: it occupies a "we're already doing AI here" slot that blocks a better-scoped project from getting budget; it teaches stakeholders that AI initiatives don't ship, making the next proposal a harder sell; and the people who built it move on, taking undocumented context with them.
How to avoid landing here
- Scope the pilot's success criteria to include production concerns from day one — not as "phase two," but as explicit, budgeted line items.
- Test against real (or realistically messy, anonymized) data before declaring the pilot successful, not curated demo data.
- Name the production owner before the pilot starts, not after it "succeeds."
- Set an explicit decision date: ship, extend with a specific new goal, or kill it. A pilot without an expiration date defaults to purgatory.
A pilot that never gets a clear yes or no isn't neutral — it's actively costing you budget, momentum, and the next project's credibility.
